Proving Operational Excellence: How a Custom AI Vetting Tool and oS3 Training Prepared DEG for Institutional Investment

DEG's leadership team successfully secured MOUs with development banks and brought in retail investors. This provided the vital runway needed to achieve key milestones, including securing land from the Rwandan Government, developing a master plan, and launching the supply chain localization project.
To secure large-scale institutional funding ($100k+), DEG was pursuing investors arbitrarily. This resulted in wasted time (1+ month per investor) compiling documents, only to be rejected for not aligning with their investment mandates. Furthermore, the executive team, focused on the vision, was unaware of how productivity tools (like Google Workspace and Gemini) could streamline their process and build the institutional-grade trust required for a pre-seed round.
How can we build an operational excellence framework for investor relations that proves our team's discipline and builds the institutional-grade trust needed to secure a pre-seed round?
We implemented a blended training and automation strategy to build DEG's investor relations capacity from the ground up.
Discovery & Strategy (B.1.8, G.5.4): We led discovery calls to identify gaps in their investment strategy and presented the oS3 Investment Platform as the solution, focusing on Data Rooms, Updates, and Meetings as their core process.
Governance & Onboarding (A.2.7, C.0.9): We developed end-to-end documentation (a "golden path") for their investor CRM, defining the entire institutional onboarding process.
Automation (A.2.7, B.1.8): We built a custom Gemini Gem that ingests an investor's name, performs a Google search, and cross-references their mandate against DEG's criteria to generate a "rating score," allowing the team to qualify leads before engagement.
Training (C.9.0, D.8.1): We initiated a weekly training series on Google Workspace and Gemini (including Gemini in Meetings for notes) to automate tasks and teach the team how to operate the new, consistent CRM workflow, building provable discipline at every step.
DEG is now saving months of wasted work. By using the custom Gem, the team can vet investors from the beginning rather than after putting in effort. They are now systematically improving their end-to-end institutional investor onboarding process using the oS3 operational excellence framework.
This project proved that a startup's operational discipline is its most valuable asset in fundraising. Institutional investors don't just invest in a vision; they invest in a team's ability to execute. By building an automated, auditable process first, DEG demonstrated the operational excellence required to be a trustworthy partner for large-scale investment, ensuring all efforts were focused exclusively on aligned capital.
